Early in my facilitation career, I made a big mistake. Spent hours crafting engaging activities and perfecting every little detail… Thinking that amazing learning design is what would make my workshops stand out and get me rehired. Some went great. Some bombed. You know the ones, sessions where: - One participant dominated the conversation. - People quietly disengaged, barely participating. - half the group visibly frustrated but not saying anything. I would push through, hoping things would course-correct. But by the end, it was a bit… meh. I knew my learning design was great so... What was I missing? Why the inconsistency between sessions? 💡I relied too much on implicit agreements. I realised that I either skipped or rushed the 'working agreements'. Treating it like a 'tick' box exercise. And it's here I needed to invest more time Other names for this: Contract, Culture or Design Alliance, etc... Now, I never start a session without setting a working agreement. And the longer I'm with the group, the longer I spend on it. 25 years of doing this. Here are my go-to Qs: 🔹 What would make this session a valuable use of your time? → This sets the north star. It ensures participants express their needs, not just my agenda. 🔹 What atmosphere do we want to create? → This sets the mood. Do they want an energising space? A reflective one? Let them decide. 🔹 What behaviours will support this? → This makes things concrete. It turns abstract hopes into tangible agreements. 🔹 How do we want to handle disagreement? → This makes it practical. Conflict isn’t the problem—how we navigate it is. ... The result? - More engaged participants. - Smoother facilitation. - Ultimately, a reputation as the go-to person for high-impact sessions. You probably already know this. But if things don't go smoothly in your session. Might be worth investing a bit more time at the start to prevent problems later on. Sharing an approach I’ll be using to kick off the facilitation of an HSE Leaders Forum tomorrow that I hope others might find valuable. Instead of starting with the usual introductions (name, job role etc), I want to focus on the reason we are there: discussing innovative ways to solve the challenges participants are facing in their workplaces or industries. Each participant will introduce themselves by sharing a challenge framed as a "How Might We?" (HMW) statement. This simple method encourages participants to: 1️⃣ Clarify the Challenge: Turning a health and safety challenge into an opportunity helps focus the conversation on possibility. 2️⃣ Spark Collaboration: Open-ended, opportunity-focused challenges invite diverse perspectives and ideas. 3️⃣ Create Immediate Value: Sharing key challenges helps everyone see where they can contribute and connect meaningfully - on the things that matter. "How might we better communicate critical risk management expectations with subcontractors?" "How might we reduce working at height activities in our business?" "How might we assure critical risk controls in real-time?" I’ve found this approach aligns discussions with what really matters, and leaves participants with actionable insights. If you’re planning a collaborative session, this could be a great way to shift from introductions to impactful conversations right from the start. 🤔 How might you infuse more experiential elements into even the most standard Q&A session? This was my question to myself when wrapping up a facilitation course for a client that included a Q&A session. I wanted to be sure it complemented the other experiential sessions and was aligned with the positive adjectives of how participants had already described the course. First and foremost - here is my issue with Q&As: 👎 They are only focused on knowledge transfer, but not not memory retention (the brain does not absorb like a sponge, it catches what it experiences!) 👎 They tend to favor extroverts willing to ask their questions out loud 👎 Only a small handful of people get their questions answered and they may not be relevant for everyone who attends So, here is how I used elements from my typical #experiencedesign process to make even a one-directional Q&A more interactive and engaging: 1️⃣ ENGAGE FROM THE GET-GO How we start a meeting sets the tone, so I always want to engage everyone on arrival. I opted for music and a connecting question in the chat connected to why we were there - facilitation! 2️⃣ CONNECTION BEFORE CONTENT Yes, people were there to have their questions answered, but I wanted to bring in their own life experience having applied their new found facilitation skills into practice. We kicked off with breakout rooms in small groups to share their own experiences- what had worked well and what was still challenging. This helped drive the questions afterwards. 3️⃣ MAKE THE ENGAGEMENT EXPLICIT Even if it was a Q&A, I wanted to be clear about how THIS one would be run. I set up some guidelines and also gave everyone time to individually think and reflect what questions they wanted to ask. We took time with music playing for the chat to fill up. 4️⃣ COLLABORATIVE LEARNING IS MOST IMPACTFUL Yes, they were hoping to get my insights and answers, however I never want to discredit the wisdom and lived experience in the room. As we walked through the questions, I invited others to also share their top tips and answers. Peer to peer learning is so rich in this way! 5️⃣ CLOSING WITH ACTIONS AND NEVER QUESTIONS The worst way to end any meeting? "Are there any more questions?" Yes, even in a Q & A! Once all questions were answered, I wanted to land the journey by asking everyone to reflect on what new insights or ideas emerged for them from the session and especially what they will act upon and apply forward in their work. Ending with actions helps to close one learning cycle and drive forward future experiences when they put it to the test! The session received great reviews and it got me thinking - we could really apply these principles to most informational sessions that tend to put content before connection (and miss the mark). 🤔 What do you think? Let’s ditch “training notes”. To be honest, even when I was working in-house as part of a large training team, and we had to design training for others to deliver, they were always a bug bear of mine. (Remember the infamous session notes I wrote Emma Gillett which just said for Day 2 “follow the needs of the group??” 😂) Why have a completely standard “this is how we run the training workshop” when every single group is different?? Yes, there are always common themes, barriers and frustrations for leaders (across all industries) Yes, there are typical, helpful interventions, frameworks and tips. But the magic ALWAYS happens when participants focus on their own context. Their unique challenges. When they have chance to air frustrations, be heard, and then work together to overcome them. When they realise they have the choice to make changes and they determine what they’ll be and how they’ll implement them. When you share tips, frameworks that help them solve what they need to focus on - not just what you think fits a brief ahead of time. This DOESN’T happen when we create standard training sessions and expect them to work for everyone. This DOESN’T happen when we throw all the models and theories at people and expect them to work. It happens when you consciously and considerately shape a session around what both the participants need, and the outcomes expected by the business. And flex if it’s not right. When you create the space for discussion, connection and application & facilitate it well. It’s why when I train others to build workshops, I strongly suggest creating an outline plan along with a “Faciliators Treasure Chest”, so you’re not stuck with “one” way to deliver it. I love the challenge that each different workshop brings. Finding out what’s most useful when we’re together and shaping it as we go. Just yesterday, I even ditched the outline plan working with a fab group of Senior Leaders, as it was clear that it wasn’t what was needed and that it wouldn’t work. And the feedback? “Really engaging conversation and input from all members was really valuable. Katy facilitates these conversations fantastically, intervening when we go off topic” “Great to share experiences with peers. The worked examples / practise sessions were really instructive. Katy did a great job of bringing us back on topic whilst still enabling important discussions to take place” “What really worked? You being led by the group and not sticking to a plan if it didn’t work. The practise was short and sweet, allowing plenty of space for discussion and building on what we’d covered in previous workshops with you. A lot of openness and you were comfortable steering us back on topic when required. Powerful take homes from the day” It’s why I don’t have accredited programmes, as none of my workshops will run exactly the same way twice!

Don’t end your session without this… 🛑✋ One of the most common criticisms of icebreaker activities - or any playful exercise, even if it’s framed as a “serious game” - is that they’re a waste of time. And honestly? That criticism is often valid. Not because the activity itself isn’t valuable… but because facilitators skip the most crucial part: 🧠 The debrief. Without reflection, the group misses the why. The experience stays surface-level. And all that potential for insight, connection, and growth? Gone. After the activity, the fun is fading, the adrenaline is dropping… and this is exactly when most facilitators move on. But the best ones? They pause and help the group make meaning. With just a few minutes of thoughtful debriefing, everything shifts. You give participants a chance to slow down, make meaning, and apply what they’ve just felt, learned, or experienced. Because it’s not the activity itself that creates transformation, it’s what we learn from it. I was recently reminded of a debrief activity called the "Traffic Light" after watching a video by Mark Collard, which I would love to share: Instructions 📋 1. Create three spaces (physically or metaphorically) based on the colours of a traffic light: red, yellow, and green. For in-person meetings, mark the spaces using coloured tape (maybe ⭕️🪄 Matthias has a fun #Facilitape Tip for us?) on the floor or place three papers labelled “Red,” “Yellow,” and “Green.” 2. Guide the whole group from one space to the next and ask: 🟢 Green – What should we continue doing that’s working well? 🟡 Yellow – What should we pay attention to or approach with caution? 🔴 Red – What should we stop doing that’s not helping? 3. With enough time, you could also have participants pair up for a conversation about each question, then invite them to share their thoughts in the larger group. But, here’s the key: For the best outcome, adjust the questions based on your activity and debriefing purpose. Here are a few more examples: After a new team experience: 🟢 What behaviours helped us work well together? 🔴 What slowed us down? 🟡 What worked… sometimes? Midway through a retreat or training: 🟢 What’s energizing you so far? 🔴 What’s feeling unclear or overwhelming? 🟡 What’s worth revisiting? After a tough discussion: 🟢 What helped you feel heard? 🔴 What felt off or uncomfortable? 🟡 What might be worth exploring more deeply? What I love about it is that it engages the whole group (especially when you incorporate movement from one space to the next), and it provides people with a safe structure to share honest feedback. Also, I often start with green, move to red, and end with yellow. If you want to hear honest, helpful feedback from each member of your team, try a version of this... Our rhythm has evolved over time, and with varying degrees of consistency, but for years, we've been sitting with each member of the Guild Collective team, every quarter, for one specific purpose. To listen to them. We clarify the intention of the time on the front end with three main ground-rules: - This is a safe spot to share freely. - All of this is confidential (unless you ask for it to be shared with others). - This is not a performance review, it's simply a chance to listen and see your perspective. Regardless of "level" or who reports to who or what size the business has been in the varying states, it's impossible to overstate how critical this investment of time is. It used to just be me and the team member, but with Racheal Burnett's ascending role (and impact) in our business, it's now the team member and the two of us with listening ears on. We call the time: Perspectives. And we kick them off with our crew this week again. We're doing this twice a year instead of four times, with the off quarters being the performance review rhythm (we call that Pathways). It's great to hear the stuff that's going well for people and the business in these sessions. That's always rewarding. But it's the tricky stuff, the warning lights, the drama (if and when there is some), and the danger areas that are the most important. And without the formal permission for them to share directly with us in a consistent, safe space, that feedback likely never makes its way to us. As with all aspects of leadership, the real risk is the 'then what's' that come after these meetings. Great. You listened to me. That's cool. What will you do about it now? Maybe it's dramatic, but I can't think of any specific thing that has led to more breakthroughs and big decisions being made in our business than these meetings. No surprise. When you give your team a huge voice, they have great (and important) things to say. Here's the template we use. Racheal asks the team member to schedule time in certain blocks (60 minutes is usually enough but often you'll need more), make a copy of this document, and then fill it out 48 hours before we meet. If you’re not ending your sessions with reflection, you’re leaving 50% of the learning on the table. Here’s a simple tool I use to fix that: Highlight, Lowlight, Headlight. You can use it in two ways: 1️⃣ For participants: At the end of a session, give people 5–7 minutes to fill it out. Then run a quick Think-Pair-Share. This helps them process what went well in the session, what could’ve been better, and what learnings they’ll apply going forward. 2️⃣ For you as a facilitator: Fill it out yourself after every workshop or class. Facilitation is one of the most powerful leadership skills in my toolkit. Whenever people come together, there is an opportunity for facilitation. And how we facilitate can shape the dynamics of a group, unlocking clarity, collaboration, and action. As someone who facilitates in-person and online sessions year-round, I’ve developed a set of core principles that guide me in the room. Whether you’re leading a team conversation, hosting a retreat, or designing a participatory process, I hope these insights help you, too: ✨ 1. The Relaxation Response A facilitator’s energy sets the tone. When we stay calm, we create space for others to think, engage, and contribute. Prioritizing self-care and intentional recovery is not a luxury—it’s essential for long-term impact. I am grateful to Virginia Rich for offering this most beautiful description of the relaxation response: “A facilitator’s role is one of profound encouragement of a group, an inclusive management of timelines, and being firm while remaining unerringly kind and gracious.” 🔍 2. Visualization Great facilitation starts before the event begins. I mentally walk through the entire session in advance, refining logistics and anticipating challenges. The paradox? The more prepared I am, the more flexible I can be in the moment. 🌊 3. Whole-Part-Whole Structure The most effective workshops follow a rhythm: • Whole – Establish shared context. • Part – Break into small groups for depth. • Whole – Regroup to integrate learning. This ensures clarity, engagement, and collective insight. 🤝 4. Building Rapport Facilitators don’t just hold space—they shape it. Small actions, like meaningful introductions and engagement principles, create trust. And when people feel connected, they stay engaged. 🔄 5. Check-In: Honoring the Flow No plan survives first contact with reality. If a group needs to shift course, I pause, acknowledge the moment, and invite them to decide together. Trusting the group’s wisdom leads to better outcomes. 🎭 6. Dare to Try Facilitation isn’t just about talking—it’s about creating experiences. I challenge myself to expand beyond verbal discussion, incorporating journaling, movement, and silence. Silence, when held well, is not empty—it’s full of possibility. 📡 7. Distinguishing Signal from Noise Not all feedback is useful. Reading the group requires self-mastery—knowing when to adjust, when to push forward, and when to let deeper insights surface.
