"The language of #diversity, #equity, and #inclusion might change, but impactful work will not." This was the hopeful refrain of many as anti-DEI backlash and political attacks ramped up against this critical work. But as the months drew on, I wasn't seeing any compelling new language. Leaders were watching and waiting, hoping that a new framework would organically emerge that could protect our impact while being more defensible against political attacks. So I started creating that framework myself. The FAIR Framework, standing for Fairness, Access, Inclusion, and Representation, officially launches today in a new feature article for the Harvard Business Review. I wanted to create something that could build on the best of effective DEI work, discard the performative noise, and be firmly comprehensible and defensible by any leader. And after countless hours of research, it boiled down to 4 tenets: 🎯 Outcomes-Based, focused on measurable results rather than flimsy signals of commitment. 🌐 Systems-Focused, using change management to shift workplace systems, rather than surface-level awareness. 🔗 Coalition-Driven, seeking to engage the collective rather than delegating the burden of blame or change onto cliques. 🌱 Win-Win, communicating the benefits of healthier organizations for everyone, rejecting zero-sum framing. FAIR work looks like challenging discrimination in pay, hiring, and promotions, and ensuring that workplace systems set everyone up to succeed. FAIR work looks like removing barriers to participation, using universal design principles to build for all, and including users in every design process. FAIR work looks like creating a workplace culture that recognizes people's differences and ensures a high standard of respect, value, and safety for all. FAIR work looks like participatory decision-making, transparent communications, and strong track records of promises kept and trust maintained. I designed FAIR to be something any leader and practitioner can use—so long as your work meets the core tenets. If I'm being frank, however, a good deal of work calling itself "DEI" does not pass the test. The feel-good trainings with no impact measurement, the never-ending coaching services trying to "fix" the individual but never the systems holding them back, the blame-and-shame strategies that trade a moment of vindication for months of backlash; if we are to survive this moment, we cannot take this kind of "DEI" work with us. I put this framework out into the world with a healthy dose of pride and anxiety. It is far from perfect. It will certainly evolve as practitioners iterate and improve on it. But I truly believe that this is exactly the kind of rigorous, defensible framework leaders need right now to weather this storm and emerge with their impact intact. If you think sexuality has no place at work, this post is for you. It’s Pride Month, and I’ll be speaking with teams about LGBTQ inclusion. At almost every session, someone will ask some version of: “Why do we have to talk about this at work?” The simple answer is we already do. But let’s start with a few things that might’ve happened at work just yesterday: You’re waiting for a meeting to start. Someone asks, “How was your weekend?” You spent it with your partner’s family but not everyone on this call knows you’re gay, so you stay quiet. Your team is reviewing new benefits. The language only refers to heterosexual families, so you’re left unsure if fertility, bereavement, or parental leave policies even apply to you. Your team is heading to a conference. You’re the only one delayed at security because your legal ID doesn’t match your name or gender. These aren’t rare or extreme situations. They’re everyday experiences for LGBTQ people. And they’re exhausting. The constant calculation of what's safe to say, what's too much, what will be thought of as "unprofessional" takes up valuable energy. It limits our ability to connect and trust our teams. It impacts our well-being and our ability to perform. So, why do we have to talk about sexuality at work? Because we already are. Every time we talk about families, benefits, weekends, travel, we’re talking about it. During Pride Month, we’re not introducing something new. We’re just making visible the experiences of LGBTQ team members and the extra burdens we may carry. We’re highlighting the assumptions we make and who we leave out when we make them. This isn't about special treatment. This isn't about "politics." This is about how we care for our people. This is about building strong, innovative, high-performing teams where everyone, including LGBTQ people, can thrive. Caring about your people is caring about your business. We want to bring our best to work but we can't do that if we're asked to leave the best parts of ourselves behind. Use this pride month to have these conversations. Review your policies. Host the trainings. Reinforce that everyone on your team will be treated with dignity and respect. Make it explicit. This doesn't have to be complicated but it is intentional. A few years ago, I was in a high stakes meeting with colleagues from Japan. I presented my points confidently, thinking I was making a great impression. But as I scanned the room, I saw blank expressions. No nods. No engagement. Just silence. I panicked. Had I said something wrong? Was my idea unconvincing? After the meeting, one of my Japanese colleagues pulled me aside and said, “Sumit, we really want to understand you, but you speak too fast.” That was my light bulb moment. For years, I assumed that mastering English and business communication was enough to build strong global relationships. But the real challenge wasn’t just the language - it was the rate of speech! Most of us don’t realize that speaking speed varies drastically across cultures. Here’s an eye-opener: · In India, we typically speak at 120–150 words per minute. · The global standard for clear communication is around 60–80 words per minute. · In Japan, where English is not the first language, this rate drops even further. So, what happens when we, as fast speakers, communicate with someone who is used to a much slower pace? Our words blur together. The listener struggles to process. And instead of making an impact, we create confusion. We often assume that if people don’t understand us, we need to repeat ourselves. But the truth is, we don’t need to repeat - we need to slow down, simplify, and pause. If you work in a multicultural environment, here are three things that can dramatically improve your communication: a. Control your pace: Consciously slow down when speaking to an international audience. What feels “normal” to you might be too fast for them. b. Use simple language: Smaller sentences. Easier words (vocabulary). c. Pause & check for understanding: Don’t assume silence means agreement. Ask, “Does that make sense?” or “Would you like me to clarify anything?” I’ve seen professionals struggle in global roles - not because they lack expertise, but because they fail to adjust their communication style to their audience. I’ve also seen leaders who thrive across cultures, simply because they master the art of respectful, clear, and paced communication. 𝐒𝐢𝐱 𝐠𝐞𝐧𝐞𝐫𝐚𝐭𝐢𝐨𝐧𝐬. 𝐎𝐧𝐞 𝐰𝐨𝐫𝐤𝐟𝐨𝐫𝐜𝐞. 𝐔𝐧𝐢𝐟𝐢𝐞𝐝 𝐧𝐨𝐭 𝐛𝐲 𝐚𝐠𝐞—𝐛𝐮𝐭 𝐛𝐲 𝐩𝐮𝐫𝐩𝐨𝐬𝐞. I believed leadership meant setting direction and ensuring alignment. But over time—I’ve come to see that real leadership isn’t just about strategy. It’s about 𝘤𝘰𝘯𝘯𝘦𝘤𝘵𝘪𝘰𝘯. That truth has never been more relevant than it is today. For the first time in modern history, 𝐬𝐢𝐱 𝐠𝐞𝐧𝐞𝐫𝐚𝐭𝐢𝐨𝐧𝐬 𝐜𝐨𝐞𝐱𝐢𝐬𝐭 𝐢𝐧 𝐭𝐡𝐞 𝐰𝐨𝐫𝐤𝐟𝐨𝐫𝐜𝐞. It’s a leadership challenge few of us were trained for. 🔹 𝐒𝐢𝐥𝐞𝐧𝐭 𝐆𝐞𝐧𝐞𝐫𝐚𝐭𝐢𝐨𝐧 (pre-1946): Still serving on boards; shaped by duty and discipline. 🔹 𝐁𝐚𝐛𝐲 𝐁𝐨𝐨𝐦𝐞𝐫𝐬 (1946–1964): ~12% of today’s workforce; value stability, loyalty, and legacy. 🔹 𝐆𝐞𝐧 𝐗 (1965–1980): ~27%; independent, pragmatic, delivery-focused. 🔹 𝐌𝐢𝐥𝐥𝐞𝐧𝐧𝐢𝐚𝐥𝐬 (1981–1996): ~34%; purpose-driven, collaborative, growth-oriented. 🔹 𝐆𝐞𝐧 𝐙 (1997–2012): ~27%; inclusive, tech-native, values transparency. 🔹 𝐆𝐞𝐧 𝐀𝐥𝐩𝐡𝐚 (post-2012): The emerging workforce—digital-first, fast-learning, entrepreneurial. These differences show up in how we work: → Senior leaders value hierarchy; Gen Z favors flat structures. → Boomers seek recognition; Gen X wants autonomy; Millennials want meaning; Gen Z asks, “𝘞𝘩𝘺?” → Gen Alpha? They're learning, building, and questioning earlier than ever. What feels like friction is often just generational dissonance. In a recent HBR piece, put it well: “𝘠𝘰𝘶 𝘤𝘢𝘯’𝘵 𝘪𝘯𝘴𝘱𝘪𝘳𝘦 𝘢 𝘮𝘶𝘭𝘵𝘪𝘨𝘦𝘯𝘦𝘳𝘢𝘵𝘪𝘰𝘯𝘢𝘭 𝘸𝘰𝘳𝘬𝘧𝘰𝘳𝘤𝘦 𝘶𝘯𝘭𝘦𝘴𝘴 𝘺𝘰𝘶 𝘶𝘯𝘥𝘦𝘳𝘴𝘵𝘢𝘯𝘥 𝘸𝘩𝘢𝘵 𝘪𝘯𝘴𝘱𝘪𝘳𝘦𝘴 𝘵𝘩𝘦𝘮.” That’s the shift we need as leaders: From uniformity → to personalization From authority → to empathy From legacy leadership → to 𝘭𝘪𝘷𝘪𝘯𝘨 leadership I now ask myself not just, “Am I leading well?” but “Am I leading 𝘳𝘦𝘭𝘦𝘷𝘢𝘯𝘵𝘭𝘺?” Because when we adapt our style—not our standards—we help every generation contribute at their best. Great leadership today means adapting with intention and embracing what makes each generation thrive. 𝐏𝐮𝐫𝐩𝐨𝐬𝐞 𝐀𝐥𝐢𝐠𝐧𝐦𝐞𝐧𝐭: Connecting individual roles to a broader organizational mission fosters engagement across all generations. 𝐂𝐮𝐬𝐭𝐨𝐦𝐢𝐳𝐞𝐝 𝐂𝐨𝐦𝐦𝐮𝐧𝐢𝐜𝐚𝐭𝐢𝐨𝐧: Recognize and adapt to the preferred communication styles of each generation to enhance collaboration. 𝐅𝐥𝐞𝐱𝐢𝐛𝐥𝐞 𝐖𝐨𝐫𝐤 𝐀𝐫𝐫𝐚𝐧𝐠𝐞𝐦𝐞𝐧𝐭𝐬: Offering flexibility can address the diverse needs and expectations of a multigenerational team. What if you didn’t have to ask for accommodations? For many disabled workers, requesting accommodations feels like walking a tightrope. We fear judgment. We fear retaliation. We fear being labeled “difficult” or “needy.” All just to get what we need to do our jobs well. Accommodations like captions, ergonomic chairs, or flexible schedules shouldn’t require paperwork, doctor’s notes, or weeks of waiting. They should be as easy as grabbing a tool off the shelf. Because accessibility is not a favor. It’s a foundation. Imagine a workplace where support is offered without shame. Where access is standard — not exceptional. Where everyone feels like they belong from day one. That’s the future we’re building. Let’s normalize offering accommodations proactively — not reactively. Your competence at work is judged in seconds. Even when you over-deliver, you can be underestimated. Every day, false assumptions about you are made: — Polite = Weak — Older = Not agile — A foreign accent = Less capable — Introverted = Not a strong leader — Woman = Softer voice, less authority It's not just unfair. It's exhausting. So the question is: How do you beat biases without changing who you are? Here’s what I recommend: 𝟭. 𝗖𝗼𝗻𝘁𝗿𝗼𝗹 𝘁𝗵𝗲 𝗻𝗮𝗿𝗿𝗮𝘁𝗶𝘃𝗲 → Speak about impact, not effort. → Articulate your value proposition. →“Here’s the problems I solve. Here's how. Here’s the result." If no one knows what you bring to the table, they won’t invite you to it. 𝟮. 𝗩𝗶𝘀𝗶𝗯𝗶𝗹𝗶𝘁𝘆 𝗶𝘀 𝗽𝗼𝘄𝗲𝗿 Silent excellence is wasted potential. → Speak up when it feels risky. → Build real not just strategic relationships. → Share insights where people are paying attention. You don’t need to be loud. You need to be seen. 𝟯. 𝗧𝘂𝗿𝗻 𝘆𝗼𝘂𝗿 𝗱𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝗰𝗲𝘀 𝗶𝗻𝘁𝗼 𝗱𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁𝗶𝗮𝘁𝗼𝗿𝘀 The traits that trigger assumptions? Those are your edge. → Introverted? That’s deep listening. → Accent? Take up space. → Act like your presence belongs (even when others haven’t caught up.) Confidence isn’t volume. It’s grounding. Bias is everywhere. But perception can be changed. Inclusion isn’t a one-time initiative or a single program—it’s a continuous commitment that must be embedded across every stage of the employee lifecycle. By taking deliberate steps, organizations can create workplaces where all employees feel valued, respected, and empowered to succeed. Here’s how we can make a meaningful impact at each stage: 1. Attract Build inclusive employer branding and equitable hiring practices. Ensure job postings use inclusive language and focus on skills rather than unnecessary credentials. Broaden recruitment pipelines by partnering with diverse professional organizations, schools, and networks. Showcase your commitment to inclusion in external messaging with employee stories that reflect diversity. 2. Recruit Eliminate bias and promote fair candidate evaluation. Use structured interviews and standardized evaluation rubrics to reduce bias. Train recruiters and hiring managers on unconscious bias and inclusive hiring practices. Implement blind resume reviews or AI tools to focus on qualifications, not identifiers. 3. Onboard Create an inclusive onboarding experience. Design onboarding materials that reflect a diverse workplace culture. Pair new hires with mentors or buddies from Employee Resource Groups (ERGs) to foster belonging. Offer inclusion training early to set the tone for inclusivity from day one. 4. Develop Provide equitable opportunities for growth. Ensure leadership programs and career development resources are accessible to underrepresented employees. Regularly review training, mentorship, and promotion programs to address any disparities. Offer specific development opportunities, such as allyship training or workshops on cultural competency. 5. Engage Foster a culture of inclusion. Actively listen to employee feedback through pulse surveys, focus groups, and open forums. Support ERGs and create platforms for marginalized voices to influence organizational policies. Recognize and celebrate diverse perspectives, cultures, and contributions in the workplace. 6. Retain Address barriers to equity and belonging. Conduct pay equity audits and address discrepancies to ensure fairness. Create flexible policies that accommodate diverse needs, including caregiving responsibilities, religious practices, and accessibility. Provide regular inclusion updates to build trust and demonstrate progress. 7. Offboard Learn and grow from employee transitions. Use exit interviews to uncover potential inequities and areas for improvement. Analyze trends in attrition to identify and address any patterns of exclusion or bias. Maintain relationships with alumni and invite them to stay engaged through inclusive networks. Embedding inclusion across the employee lifecycle is not just the right thing to do—it’s a strategic imperative that drives innovation, engagement, and organizational success. By making these steps intentional, companies can create environments where everyone can thrive.

Why inclusion and universal design need to come together We often hear organisations talk about diversity and inclusion. Yet inclusion alone isn’t enough if the systems we work within were never designed with difference in mind. A review by Shore and colleagues (2018) (https://lnkd.in/e6vjNAXM) looked at what makes workplaces truly inclusive. They emphasised fairness, authenticity, and equal access to opportunities. Their model shows that inclusion is not just about who is in the workforce, but whether everyone feels respected, valued, and able to participate fully. But here’s the challenge: many workplace practices are retrofits. Adjustments are made once someone discloses a need or points out a barrier. That can work but it’s often costly, time-consuming, and can unintentionally stigmatise the individual. This is where Universal Design (UD) comes in. Instead of waiting to respond, UD builds accessibility, flexibility, and usability into everyday business-as-usual. It reduces the number of case-by-case “fixes” by planning for variation from the outset. For example: Providing captions and transcripts in training as standard helps Deaf staff, those learning English, and anyone re-watching on mute. Clear communication, step-by-step checklists, and structured task tools reduce overload not only for neurodivergent employees but for everyone. Designing sensory-friendly workspaces supports those with sensory sensitivities—and also improves focus and wellbeing for the whole team. So how do the two approaches differ and align? Inclusion models focus on culture: creating fairness, authenticity, and psychological safety. Universal Design focuses on structures: embedding accessibility and flexibility into systems, tools, and environments. Bringing them together means leaders shape workplaces that are both fair and functional, inclusive and accessible. For employers, this isn’t just the right thing to do it’s efficient. Many UD approaches are low or no cost, but they reduce duplication, improve resilience, and make personalised support less stigmatising. 👉 Take away.... Inclusive practices creates the right mindset; Universal Design creates the mechanisms. Together, they help us move from patching barriers to preventing them.
